Nearshore vs offshore software development

Nearshore means engineers in a nearby country, usually within two or three timezones. Offshore means a distant one: for a European or US buyer, typically South or Southeast Asia. The labels are geographic. The decision is about overlap, law and the total cost of managing the arrangement.

Where the real differences sit

Working-day overlap. An engineer in Eastern Europe shares a full day with London, Berlin or Amsterdam, and gives US East Coast teams a 2–3 hour window. A team in South Asia overlaps Western Europe by about three hours and New York by roughly none. That doesn’t make offshore unworkable. It makes it asynchronous, which is a different management discipline rather than a worse one.

Data protection. If you process personal data under GDPR, engineers inside the EU need no transfer mechanism. Sending the same data to a team outside the EU means Standard Contractual Clauses, a transfer impact assessment and supplementary measures, plus somebody in your organisation who owns them. For regulated industries this frequently decides the question before cost enters the room.

IP enforceability. Assignment clauses are only as good as the courts that would hear the dispute. EU jurisdictions give you a predictable path. Elsewhere, ask your counsel rather than your vendor.

Rate. Offshore is cheaper per day, and anybody claiming otherwise is selling something. Expect roughly 30–50% below Eastern European rates for comparable nominal seniority. Whether that survives contact with rework and coordination overhead depends entirely on how well-specified your work is.

Management overhead. Async work needs written specifications, documented decisions and a handoff ritual people actually follow. Teams that already work this way absorb offshore easily. Teams that run on hallway conversations and a shared standup lose more to coordination than they saved on rate.


When offshore is the better choice

Be suspicious of any comparison that concludes otherwise every time. Offshore wins when:

The comparison nobody publishes: cost per useful output

Day rate is the number in the proposal. It’s rarely the number that decides the outcome.

The figure that matters is cost per unit of delivered work, which includes rework from misunderstood requirements, hours your own engineers spend clarifying, and delay while a question waits overnight for an answer. On tightly-specified work that overhead is small and the cheaper rate wins outright. On exploratory work, where three questions a day is normal, a 12-hour round trip on each one changes the arithmetic completely.

Neither model is universally cheaper. Match the model to how well you can specify the work.
